The Challenge

Stagnant search rankings and climbing advertising costs on Amazon

The Solution

Listing overhaul, AI-driven pricing, and multi-warehouse fulfillment reliability

PetPal Supplies had a good product problem and a bad visibility problem. Its grooming tools and feeding accessories earned loyal customers and strong review text, but on Amazon, the listings sat stranded on pages two and three for every keyword that mattered. The team responded the way most sellers do: more advertising. Ad spend climbed quarter after quarter while organic rank barely moved, and the advertising cost of sale crept toward the point where growth would stop paying for itself.

Pi-Commerce approached the problem differently. Amazon rank is not an advertising outcome; it is a system outcome, driven by conversion rate, price competitiveness, in-stock consistency, and delivery speed working together. Over an eight-month engagement, PetPal rebuilt each of those inputs. The result: 250 percent sales growth, page 1 rankings across its core keyword set, and a catalog-wide 4.8 star rating.

About PetPal Supplies

PetPal Supplies sells grooming, feeding, and travel accessories for dogs and cats, a catalog of about 45 SKUs anchored by a best-selling grooming kit. The brand had sold on Amazon for four years, relying on FBA and a steadily growing advertising budget. Product quality was never the issue: review text was consistently positive, and repeat purchase rates were strong for the category. But pet supplies is one of Amazon's most crowded arenas, and PetPal was competing against aggressively priced rivals and well-funded aggregator brands for the same page 1 real estate.

The Challenge

By the time PetPal engaged Pi-Commerce, the numbers described a plateau with worsening economics. Organic rank for the twelve keywords that drove the category had stalled between positions 18 and 40. Advertising cost of sale had risen for six consecutive quarters. Intermittent FBA stockouts on the hero SKU, caused by manual replenishment guesswork and long supplier lead times, periodically reset ranking momentum just as it began to build. And pricing was managed by hand, reacting to competitors days late, which quietly suppressed conversion on the most contested listings. Each problem fed the others: stockouts hurt rank, weak rank demanded more ad spend, and rising ad costs starved the budget for everything else.

The Pi-Commerce Approach

As PetPal's 4PL partner, Pi-Commerce treated Amazon performance as a supply chain discipline, not just a marketing one. The engagement ran four coordinated workstreams over eight months.

Rebuilding the listings around conversion

We rewrote titles, bullets, and backend keywords against actual search-term data, rebuilt imagery around the use cases buyers searched for, and restructured the catalog around the hero grooming kit with bundle variations. Conversion rate is the engine of Amazon rank, and every content decision was tested against it.

Pricing that responds in hours, not days

Our Pricing AI monitored the competitive set continuously and repriced within guardrails PetPal approved, protecting margin floors while keeping the listings inside the competitive band where conversion holds. The days-late manual reactions that had quietly cost the brand its buy box share ended in the first month.

Fulfillment reliability as a ranking strategy

Stockouts were the hidden rank killer. Demand Forecast AI projected velocity by SKU and triggered replenishment against actual supplier lead times, while buffer inventory in a partner warehouse from our vetted network backstopped FBA through demand spikes and Q4. Our logistics and fulfillment operation kept the hero SKU in stock for 99.6 percent of the engagement period, compared with roughly 92 percent the year before, which sounds small until you count the ranking resets it prevented.

One dashboard, weekly decisions

Rank positions, conversion rates, ad efficiency, inventory cover, and review velocity all flowed into the Pi Data Center, giving PetPal and our team a single real-time view. Weekly joint sessions turned that view into decisions: where to shift spend, when to raise price, which SKU earned the next content rebuild.

The Results

Eight months of compounding improvements produced step-change outcomes:

  • 250% Sales Growth: Monthly Amazon revenue grew 250 percent against the pre-engagement baseline, with organic orders, not advertising, driving the majority of the increase.
  • Page 1 Rankings: Eleven of the twelve core keywords reached page 1, including the number one organic position for the hero grooming kit's primary search term.
  • 4.8 Star Rating: Catalog-wide rating rose from 4.3 to 4.8 stars as fulfillment reliability eliminated the shipping-related complaints that had dragged down otherwise glowing product reviews.

Advertising cost of sale fell by more than a third even as total sales multiplied, because ads were now accelerating listings that ranked and converted on their own merits.

"We kept treating Amazon as an advertising problem and buying our way up the page. Pi-Commerce showed us it was an operations problem wearing a marketing costume. Fix the system and the rankings follow." - Rachel Donnelly, VP of E-Commerce, PetPal Supplies

Key Takeaways

  • Amazon rank is a system outcome: conversion, price competitiveness, in-stock consistency, and delivery speed compound together.
  • Forecast-driven replenishment with network buffer stock removed the stockouts that kept resetting ranking momentum.
  • AI-driven repricing inside approved guardrails protected margins while restoring buy box competitiveness.
  • Fulfillment reliability lifted the star rating by fixing the delivery experience, not by chasing reviews.
  • A shared real-time dashboard turned weekly meetings into decision sessions instead of reporting sessions.
